Business Advisory

When the business changes, the way you make decisions has to change with it.

Growth, margin pressure, expansion, operational complexity and special situations require more than quick answers.

Piacini works with owners and leadership teams to diagnose problems, evaluate alternatives and turn strategic decisions into execution priorities.

The problem

The business grew. The way it is run stayed the same.

Few companies change gear all at once. Complexity accumulates gradually, and usually without warning.

Management structure does not always evolve at the same speed as the business. Once the gap gets wide enough, the symptoms show up.

What accumulates

  • More customers
  • More people
  • More revenue
  • More projects
  • More systems
  • More commitments

What starts to show

  • The owner becomes the bottleneck on nearly every decision
  • Priorities compete, and none of them finishes
  • Profitability by customer, project or line is no longer clear
  • Processes depend on specific people rather than on method
  • Decisions turn reactive
  • Growth consumes cash or management attention
  • Projects become harder to control
  • Expansion adds complexity before it adds return
  • Leadership decides without reliable information

The goal is not to add bureaucracy. It is to build enough clarity and structure to decide well — and to execute what was decided.

When to call

The moments when this conversation tends to be worth having.

  • Growth without structure

The company has grown, but it is still managed the way it was when it was smaller.

  • Margin pressure

Revenue is climbing and profitability is not following — or is going the other way.

  • Owner dependency

Decisions, relationships and day-to-day operations all run through the founder.

  • Operational complexity

More projects, more people and more systems than the current structure can carry.

  • An expansion decision

A new market, a new location, a new business line or a new channel is on the table.

  • Business model review

What worked to get here is not what will carry the company forward.

  • An underperforming project or unit

One part of the business consumes more attention and capital than it returns.

  • A special situation

A commercial or operational event outside the normal routine, with real consequences.

  • Strategic reset

Deciding what to stop, what to fix and where to concentrate for the next cycle.

Piacini does not solve every kind of business problem, and it is not the right answer for every company. If your situation is not described above, it is worth a conversation before any proposal.

Advisory areas

Every area exists to support a decision.

This is not a service catalog. It is where Piacini is usually brought in, and the question that is normally sitting behind it.

Strategy

Priorities, strategic alternatives, business model questions and decision support.

The decision at stakeWhere to concentrate resources and attention over the next 12 to 24 months.

Operations

Processes, management structure, execution bottlenecks and operating model design.

The decision at stakeWhat has to stop depending on specific individuals.

Performance

Unit economics, margins, commercial and operational performance, and the metrics decisions are made on.

The decision at stakeWhere profitability is leaking — and what to do about it.

Growth

Growth strategy, capacity, organization and market development.

The decision at stakeWhether the company can carry growth before it accelerates.

Expansion

Geographic expansion, new business units, partnerships and franchising where the model supports it.

The decision at stakeWhether, when and under which model to expand — or why not yet.

Business development

Commercial opportunities, partnerships and market development in the U.S. environment.

The decision at stakeWhich opportunities deserve commercial investment and which do not.

Special situations

Complex commercial or operational situations that call for structured diagnostics and decision support.

The decision at stakeWhat the best available alternative is when the situation is off the normal path.

Diagnostics

The symptom is rarely the problem.

The same complaint can have completely different origins. Treating the symptom is expensive, and it hands the problem back a few months later.

Possible causes

  • Positioning
  • Pricing
  • Pipeline
  • The offer
  • Sales execution
  • Market conditions
  • Customer mix

Piacini does not start by prescribing the solution. It starts by understanding the problem.

The examples above are illustrative and are not a diagnosis. Every company requires its own investigation.

The Piacini framework

Five stages, applied to a business that is already running.

Understand

Business model, ownership objectives, economics, organization and the current situation — how the company actually works, not how the org chart says it works.

Business model, ownership objectives, economics, organization and the current situation — how the company actually works, not how the org chart says it works.

The framework organizes the decision; it does not replace management. Piacini does not take over the operation and does not act as permanent outsourced management.

Special situations

When the situation leaves the routine.

Some decisions are not part of the normal management cycle. They arrive all at once, on a short clock, with incomplete information and real consequences for the business.

In those cases Piacini works from the business perspective: understanding what is at stake, structuring the diagnosis, evaluating alternatives and supporting the decision and negotiation strategy.

  • A major project dispute, seen from the business side
  • Reading contracts and documentation for business diagnostics
  • Commercial negotiation strategy
  • Project recovery
  • An operation or unit performing below expectation
  • A difficult client or vendor situation
  • Restructuring decisions
  • Strategic response to an unexpected business event

Important

Piacini provides business and strategic advisory and does not provide legal services. Matters requiring legal analysis or representation should be handled by appropriately licensed counsel.

Operating experience

The judgment behind Piacini was built by operating.

What follows describes the operating history of the founder, Ivan Leite. These are not Piacini client results.

Construction

A construction company founded and operated in the United States.

An in-house crew, concurrent projects and work across multiple states. That is where the reading of cost, scope, productivity and execution comes from — the one Piacini now applies in diagnostics.

  • 7states
  • ≈20professionals
  • ≈$1.2Mlargest single project

Franchising

Turning a construction operating model into a replicable handyman concept.

The initial franchising hypothesis did not find the market response expected. The model was reassessed, simplified and repositioned on the evidence rather than on the original intent. Recognizing that early costs far less than insisting.

Technology

An operating gap found on the job site, not in a product thesis.

The difficulty of controlling projects with the software available led to the development of Trufields, driven by the actual operating problem.

Operations and growth

Fernandes Tennis Academy: fast growth on a lean structure.

Business and operations involvement during a period in which the academy went from roughly 10 to 15 students to approximately 60 high-performance students, over about two to three months. Several factors contributed to that outcome; this work was one of them.

Management

Bold Prints: hands-on operating and business management.

Direct involvement in operating, commercial and management routine in a smaller business — the scale at which nearly every decision still passes through the owner.

Special situation

A construction company facing a significant commercial dispute.

The work was business and strategic advisory: understanding the situation, structuring the diagnosis, evaluating alternatives and supporting the negotiation strategy. No legal representation and no work as counsel. Many factors beyond the advisory shaped how it resolved, and past outcomes do not guarantee future results.

Real estate

The project that did not proceed — and why that was the right call.

A development project reviewed in an advisory capacity: land at approximately $1.2M, estimated project cost near $8M and projected gross development value near $12M. The project did not proceed because of environmental constraints identified during feasibility. The value of the work was in the decision not to go.

How we work

Scope comes after the problem.

Every engagement is shaped around the company's situation. These are the structures used most often.

Strategic assessment

A short, focused engagement to understand the situation, separate symptom from cause and establish what deserves priority.

Advisory project

A defined business problem, with investigation, analysis of alternatives and a structured recommendation.

Implementation advisory

Support translating the decision into execution priorities, sequence of work and follow-through.

Ongoing executive advisory

Recurring strategic support to ownership and leadership, only where the company's situation warrants it.

There are no fixed packages and no published rate card, and not every engagement is recurring. The structure is defined once the problem is understood.

Why Piacini

The perspective comes from operating inside the United States.

Construction, technology, franchising, operations, growth, business development and special situations — lived as an operator before they became an advisory method.
